“If Peter Drucker taught us how to think about management in the industrial and knowledge-work eras, Mik Kersten is defining the management landscape for the Age of AI with his insights on the AI operating model. His work, Output to Outcome, merges systems thinking, software delivery, and organizational design into a clear playbook for leaders seeking to harness AI while maintaining control, accountability, and purpose.”
At Vanguard, we’ve learned that achieving meaningful transformation goes beyond simply adopting new technology. It demands an AI operating model underpinned by a data-driven approach that enhances how we create and deliver value. In his book, Output to Outcome, Mik Kersten presents a practical framework for developing this robust data-driven operating model, enabling you to effectively scale in a world increasingly influenced by AI.
“After transforming how we measure and manage software delivery with the Flow Framework in Project to Product, Mik Kersten is now guiding enterprises through the deeper transition to an AI operating model. In Output to Outcome, he offers the vocabulary, models, and practical frameworks necessary for transforming AI into a genuine operating system for the enterprise—not just another feature. If your company is serious about surviving and thriving in the AI era, Output to Outcome is essential reading.”
Mik Kersten captures with precision the management challenge that every technology leader is now facing. As AI agents significantly reduce the cost of producing code, decisions, and digital products, the organizations that will succeed are not necessarily those that produce the most. Instead, they are those equipped with the clearest AI operating model to direct that production toward measurable business and customer outcomes. Kersten offers a practical framework and a shared vocabulary for leading such a transformation from output to outcome in today’s enterprise.
“Output to Outcome, a concept championed by Mik Kersten, introduces a radically new AI operating model that enables complex organizations to fully harness the rapid improvements achievable when AI agents are seamlessly integrated into their organizational design.”
“We are in a chaotic environment driven by a rate of change that current systems and businesses cannot absorb. The climate crisis, pandemics, and wars disrupt business plans and supply chains, and the pace of AI-driven development, integral to the AI operating model, means that tools are obsolete before they stabilize. To transition effectively from output to outcome, we have to reorganize our focus and rebuild everything using new tools that are evolving on their own. This is the definitive guidebook for that transition as articulated by Mik Kersten.”
As AI automates knowledge work at an unprecedented scale, most organizations find themselves measuring the wrong metrics—lines of code, features delivered, and other outputs that AI can now produce almost for free. The real challenge has shifted to the organizational structure and the ability to translate strategy into measurable business outcomes.
In his book, Output to Outcome, Dr. Mik Kersten—bestselling author of Project to Product—explores why productivity gains from AI are not coming to fruition for many companies. He offers a comprehensive AI operating model designed to unlock AI's transformative potential. Drawing on insights from over 8,000 value streams, Kersten illustrates that success in the Age of AI hinges on how well organizations can connect inputs to outcomes through continuous feedback loops.
Output to Outcome introduces the Product Operating Model based on the Outcome Loop, aligning strategy with results. It features the Outcome Tree, which facilitates the scaling of this approach across various organizations, and outlines seven essential shifts. These include transitioning from functional silos to flow-optimized value streams, moving from vanity metrics to meaningful measurement, and evolving from chaotic structures to unified planning cadences.
With in-depth implementation guidance—featuring Flow Metrics, Outcome Roadmaps, and practical tools for restructuring organizations into modular value streams with clear ownership—Output to Outcome delivers both the strategic framework and tactical playbook that executives and technology leaders need to evolve their organizations from output factories into outcome engines, staying ahead of competitors.

LeadDev's editor in chief, Scott Carey, sits down with Mik Kersten to talk about how organizations need to adapt to survive in the era of AI-assisted coding, the skills engineering managers now need to succeed, and why he’s broadly optimistic about what’s to come. May 18, 2026
In this plenary talk from Enterprise Technology Leadership Summit 2025, Mik Kersten introduces the core thesis of Output to Outcome: as AI agents dramatically amplify software output, the enterprise bottleneck shifts from delivery capacity to organizational design, funding, leadership, and outcome management. Dr. Mik Kersten is an independent technology strategist and researcher, renowned for creating the Flow Framework and authoring the bestselling book Project to Product. As the founder of Tasktop, he served as CEO until its acquisition by Planview in 2022. Mik began his career as a Research Scientist at Xerox PARC, where he was part of the pioneering team that developed the first aspect-oriented programming language. He later earned his PhD in Computer Science from the University of British Columbia, where he advanced the integration of software development and collaboration tools. This work laid the groundwork for Tasktop and significantly influenced the emerging field of Value Stream Management. Before focusing on the transition from output-driven management to a more effective AI operating model centered on outcomes, Mik wrote over one million lines of open-source code that remain in active use today. His current efforts are dedicated to guiding leaders in adopting outcome-driven operating models, enabling organizations to leverage AI in a human-centric manner.
